Fractional AI Officer

Senior AI leadership inside your company, on a defined schedule. Hector Herrera leads every engagement personally.

The Role

One Owner for AI

A fractional AI officer is an accountable AI executive who works inside your leadership team for a set number of days each month. Strategy, governance and delivery all have one owner, without the cost and commitment of a full-time hire.

It fits leadership teams in energy, healthcare and professional services that know AI matters but have no one accountable for it. It also fits companies with scattered AI tools and no policy, and boards that want a credible AI plan before they commit capital.

It isn’t a fit if you need someone to work through a ticket queue, want a single workshop, or are ready to hire a full-time AI executive today.

The First 90 Days

How It Works

Month one is assessment. Hector interviews leadership and the people doing the work, inventories every AI tool, contract and data flow, and delivers a current-state memo with a risk register and an interim AI use policy.

Month two is decisions. Use cases are scored on value and feasibility, and the company decides what to build, what to buy and what to stop. The governance baseline goes in, with human approval on anything AI sends, clear data rules and a vendor review.

Month three is proof. The first workflow moves into a pilot with success measures defined up front, a leadership dashboard goes live, and the board receives a 12-month roadmap and its first readout.

After Day 90

The Monthly Rhythm

Each month includes a leadership session, a roadmap and risk review, vendor and spending oversight, a working session with your team and a written brief covering what moved, what it cost and the decisions needed. Every quarter, the board gets a readout.

You always know where the program stands and what it is costing you.

Engagement Levels

Scoped to Your Roadmap

  • Advisory · about two days a month. Monthly leadership session, AI policy, roadmap, vendor and spending review, and direct access between sessions. Typical term six months.
  • Embedded · about one day a week. Everything in Advisory, plus ownership of two or three priority workflows, team enablement and board readouts. Typical term six to nine months.
  • Executive · two days a week. Everything in Embedded, plus leading the build team and vendors and running a production governance program. Typical term nine to twelve months.

Pricing is set on the scoping call, once the time your roadmap actually requires is clear. Hours are agreed in writing and reported monthly.

Deliverables

What You Receive

An AI policy, a risk register, a ledger of use cases, a prioritized 12-month roadmap, vendor assessments, a leadership dashboard, board readouts and an owner’s manual for every system put in place. All of it belongs to you.

Governance comes first. No AI output reaches a customer without a named person approving it. Your data stays yours and never trains anything outside your company. Every engagement starts under a mutual NDA, and conflicts are disclosed before work begins.

Transition

When It Ends

Every engagement has a defined term and a 30-day notice period. When your AI program outgrows a fractional seat, Hector writes the mandate for the full-time role, helps screen candidates and hands over the owner’s manuals, so the new leader starts with a working program instead of a blank page.

Hands-on builds are scoped separately. The work can go to your team, your vendors or Hex AI Systems, and that recommendation is always disclosed.

Is our information protected?
